Situation and task
The client is a launch expert with 12 years in online education, selling group mentorship at $1,800–$9,000 per seat. The product: a free 5-day course inside a Telegram bot, “how an expert builds a steady flow of clients without being a blogger”, followed by a test drive and the mentorship sale.
Traffic used to come from Yandex. The task was to rebuild the funnel in Meta Ads for Russian-speaking audiences outside Russia. Test budget: about $3,600 for the first month. The client’s condition from week one: “Ads must pay back 3–5x.”
What we did
- Funnel: ad → landing page selling the free course → Telegram bot → channel → lessons → test drive → payment.
- End-to-end analytics via a Telegram tracking service: fbclid was tied to the Telegram user, and three events went back to Meta — bot activation, channel subscription + first lesson, second lesson. Pixels were trained on them.
- Creatives: static banners built on the client’s messaging (ambition, ticket size, “no blogging”) plus videos the expert shot from our briefs. In September–October three $6,000 clients and one $9,000 client came from statics.
- Weekly reports with cost per bot entry, landing conversion (50–52%) and a payback table by traffic cohort.
- Geo: tier-1 countries, ages 30–47, Russian language, CPM around $22. Asia excluded based on payment data.
- Infrastructure: 19 ad accounts in 10 months — Meta kept banning mentorship ads, so accounts, pages and pixels were rebuilt.
Result
- Sent to ads: ~$49,500. Sales from Meta traffic: ~$139,000. Return 2.81x — by the client’s own table as of 26 Aug 2026.
- 3,425 bot entries at $13.2; 45 payments from $370 to $9,000.
- First month: ~$5,100 spent → ~$23,000 in sales from that cohort (4.5x).
- The three best videos brought $11,000–$12,000 each.
- Payments kept arriving for 3 months after ads stopped: $6,000 in June, July and August 2026.

Insights
- Sales cycle is 33–35 days: month-to-month payback understates the result by half; traffic cohorts show the real picture.
- Cream-skimming effect: the first two months returned 4–12x, then traffic got 1.8x more expensive at the same funnel conversion.
- Cost per bot entry directly predicts payback; funnel depth does not.
- Meta systematically bans mentorship ads: 19 accounts in 10 months. Budget for it in money and time.
- The client measured against a 3x bar and ran two vendors in parallel; the engagement ended in May 2026 when “Facebook died for every vendor”.
